When SKU jobs change: follow the commercial evidence
A product's commercial role should reflect what the business needs now, not what an old advertising label says. Changing that role is a human decision grounded in the evidence available.

Why a role might change
Margin can narrow, returns can rise, demand can mature and stock can age. A product once worth scaling may become more valuable for steady contribution. Excess stock can create a cash-recovery priority, while low stock can limit what is sensible to advertise without turning the product into Recovery. Neither the job nor the commercial constraints stay fixed forever.
What makes a change credible
Look beyond attributed sales to contribution, stock position, returns and customer quality. Unknown costs do not become zero. A proposed Gateway role needs measured repeat or basket economics; an attractive order value alone does not prove new demand. The question is whether a different role now better serves the business, and what remains unproven.
For a real cash example, UKSoccerShop reported £520k gross cash recovered from ageing stock in a 45-day programme. This client-reported measure is cash recovered, not profit or controlled incremental lift; the separate working-capital figure is not additive. Read the source case study.
Where a commercial partner helps
Your team knows the product, stock and acceptable trade-offs. We connect those priorities with what the advertising account reports, challenge assumptions and explain the commercial implications of changing emphasis. We do not treat a platform recommendation as a substitute for your judgement or attribute every movement in sales to advertising.

Questions
- Do SKU jobs change automatically?
- No. Changes in data can raise questions, but people decide what a product should do for the business. An advertising report alone cannot make that judgement.
- Does low stock make a product a Recovery product?
- No. Low stock can limit advertising. Recovery concerns ageing or excess stock that needs to become cash within an acceptable contribution floor and period.
- What if the customer value of a Gateway product is unknown?
- Keep the uncertainty visible. Repeat and basket economics must be measured before they can justify a Gateway claim or more spend.
