Google Shopping vs Performance Max: Which Should Lead Your 2026 Strategy?

The "PMax or Shopping" debate misses the point. Here's how to structure both for maximum profit.

Three Things We Learned This Month Running Ecommerce PPC

What contradicted expectations during peak, what looked good but won't hold in January, and what "worked" only because of seasonal distortion.

Why Q4 PPC Performance Is a Terrible Baseline for January Decisions

Q4 inflates every metric through demand, auction dynamics, brand bias, and PMAX signal density. Using it as a baseline for January guarantees disappointment.

The Signals Performance Max Optimises That You Never See

Performance Max uses signals you never see to make decisions you can't evaluate. Here's what's happening beneath the dashboard and how to infer what matters.

When Automation Becomes a Risk, Not a Lever

Automation accelerates whatever it's given. Point it at good structure, it accelerates success. Point it at broken foundations, it accelerates waste.

Why Stable Performance Is Often a Warning Sign

Stable ROAS feels reassuring. But in paid media, stability often signals stagnation, neglect, or declining competitive position dressed as success.

What a Real Google Ads Audit Actually Diagnoses

Most audits check whether features are enabled. Real audits diagnose why profit isn't materialising, and whether it ever can.

Why "More Data" Has Not Improved Most Google Ads Accounts

More data does not automatically produce better decisions. Most accounts are drowning in noise, not starved of information.

What Agencies Mean by "Optimisation" (And What They Rarely Touch)

Most agency optimisation is narrow and safe. The changes that actually matter (structure, feed, segmentation) are harder and rarely touched.

Why "Healthy" Google Ads Accounts Still Lose Money

An account can hit its targets while haemorrhaging profit. Dashboard health is not the same as commercial health.

How Account Structure Quietly Dictates Profit

Account structure determines how budget flows and what signals the algorithm receives. Bad structure cannot be optimised into profitability.

Why Performance Max Makes Bad Accounts Look Average

PMAX can improve struggling accounts just enough to prevent the harder structural work from happening. Modest gains can mask the real ceiling.

Why Agencies Avoid Talking About Profit (And Why That Is a Problem)

Most agency conversations focus on ROAS and revenue. Profit rarely enters the discussion. This is not accidental: it is structural and stems from incentive misalignment.

What Happens When You Optimise Google Ads for Revenue Instead of Profit

Revenue optimisation and profit optimisation are not the same thing. When you optimise for revenue, the algorithm finds revenue. It has no visibility into your margins or return rates.

ROAS Is Not a Performance Metric. It Is a Comfort Metric.

ROAS measures activity, not value. It tells you what happened, not whether it was worth happening. The metric that matters is contribution margin per pound of ad spend.

Why AI in Google Ads Makes Commercial Judgment More Important, Not Less

The more automation Google introduces, the more your commercial instincts matter. Here's why outsourcing thinking to AI is the biggest risk in modern paid media.

Automation in Google Ads Doesn't Understand Your Balance Sheet

Google's algorithms optimise for conversions. Your business runs on cash flow, margin, and working capital. This disconnect is costing you more than you realise.

The Hidden Risk of Letting Google Ads Optimise for You

When you hand control to Google's algorithms, you're not removing risk: you're hiding it. The consequences show up later, and they're often severe.

Why "Let the Algorithm Learn" Is Often an Excuse for Poor Structure

The phrase "let the algorithm learn" has become a catch-all excuse for accounts with no clear structure, no strategic intent, and no accountability. Here's what's actually happening.

What Google Ads Will Never Tell You About Marginal Spend

Google shows you averages. Your business lives at the margins. Understanding marginal economics is the key to scaling profitably, and Google has no incentive to help you see it.

The Difference Between Scalable Spend and Survivable Spend

Not all ad spend is created equal. Some spend builds your business. Some just keeps you afloat. Knowing the difference is the first step to real growth.

Why Experience Is Quietly Replacing "Best Practice"

The playbook is dead. Google's automation has rendered most "best practices" obsolete. What matters now is the judgment to know when rules apply, and when they don't.

7 Signs Your Google Ads Account Is Quietly Bleeding Cash

You're spending money on Google Ads, seeing conversions, but something feels off. Here are the warning signs that your account has structural problems no amount of bid adjustment will fix.

Scaling Google Ads at £3k to £200k Monthly: What Actually Changes

The strategies that work at £3k monthly will fail at £50k. What got you to £50k will not get you to £200k. Here is what actually changes as you scale.

Navigating Ecommerce PPC Challenges: What Actually Works

Ecommerce PPC has specific challenges that generic approaches fail to address. Understanding these challenges is the first step to solving them.

When to Stop Optimising and Start Restructuring

Most brands optimise campaigns long past the point of diminishing returns. Learn to recognise the inflection point where restructuring delivers what optimisation cannot.

Three Accounts, One Approach: Why It Fails

Templated strategies work until they don't. Here's why the same playbook applied to different businesses produces wildly different results.
